    Win the suburbs first

    What they did

    While rivals fought over dense big cities, DoorDash went after suburbs and smaller metro areas that were underserved. That focus also helped it sign national exclusive deals with casual dining chains popular outside city centers.

    Why it worked

    Suburban orders tend to be larger and roads easier to drive, and DoorDash faced little competition while it built density and habits.

    Copy it locally

    Pick the neighborhoods or nearby towns the big apps cover poorly, with long delivery times or few restaurants listed. Sign the best known local restaurants there first, set delivery zones around them, and own that area before expanding.

    Subscription for free delivery

    What they did

    In August 2018 DoorDash launched DashPass, a monthly membership with zero delivery fees on qualifying orders above a minimum basket. The program now sits alongside Wolt+ and Deliveroo Plus.

    Why it worked

    Members pay up front and then order more often from the app that already waived their fee, which locks in repeat behavior.

    Offer a simple monthly or loyalty tier with free or discounted delivery above a minimum order. Start with a small group of your best customers and track whether they order more often before rolling it out.

  3. 03

    Sell tools to merchants, not just orders

    What they did

    DoorDash built Drive, a white label delivery service merchants use for orders from their own websites, and Storefront, which gives restaurants their own online ordering page. In 2020 it waived Storefront setup and software fees for local restaurants.

    Why it worked

    Merchants that rely on DoorDash for their own channels as well as the marketplace become harder to lose to a competitor.

    Give every restaurant on your marketplace its own branded ordering link or web store, and offer your drivers for their direct orders at a flat fee. That turns you into their delivery partner, not just another listing.

    Expand beyond restaurants

    What they did

    DoorDash pushed into grocery, convenience, pet, beauty and alcohol, adding tens of thousands of non restaurant stores to the same app and courier network.

    More categories mean more reasons to open the app each week and better use of couriers between meal peaks.

    Once restaurant delivery works, add a few local pharmacies, liquor stores or mini markets to the same app. Use the same drivers in off peak hours and promote the new categories to existing customers.

Where they are weak

Three gaps you can use against DoorDash

Every giant has blind spots. These are the ones a focused local operator can turn into an advantage.

  • High commissions on top plans

    DoorDash's own US pricing page lists marketplace delivery commissions of 15, 25 and 30 percent depending on the plan, with wider reach and DashPass access tied to the higher tiers. Independent restaurants with thin margins often look for cheaper channels.

  • Courier pay and tips disputes

    In February 2025 DoorDash agreed to pay 16.75 million US dollars to settle a New York Attorney General case alleging it used customer tips to offset guaranteed courier pay. DoorDash settled without the case going to trial, but it shows courier trust is a sensitive point.

  • Fee transparency and unwanted listings

    In November 2025 DoorDash agreed to an 18 million US dollar settlement with the City of Chicago over allegations of hidden fees and listing restaurants without consent. DoorDash said it admitted no wrongdoing and that the practices ended years ago.
