    Local teams and fast human support

    What they did

    Wolt built its brand on running each market locally and on real-time customer support in the local language. Instead of treating support as a cost to minimize, it made quick, human help part of the product.

    Why it worked

    In crowded markets where every app lists similar restaurants, a late or wrong order handled well turns into loyalty, and customers talk about it.

    Copy it locally

    Answer every order issue in minutes, in the local language, through chat or WhatsApp, and give staff authority to refund or resend on the spot. A one-city operator can know its restaurants and customers by name, which no global app can match.

  2. 02

    Own grocery stores built for delivery

    What they did

    Wolt opened Wolt Market, a chain of delivery-only stores that take orders only through the Wolt app. In 2021 it was rolling these out in Poland and other countries, promising delivery in under 30 minutes from a range of more than 1,000 items.

    Why it worked

    Groceries are bought more often than restaurant meals, so a store inside the same app raised order frequency and kept couriers busy outside lunch and dinner peaks.

    Partner with one or two local grocers or convenience stores and list their top few hundred products as a store in your app, rather than building a warehouse. Start with the essentials people reorder weekly, then expand the catalog based on what sells.

    A membership that pays for itself

    What they did

    Wolt+ gives members zero delivery fees and discounts on selected items and deals from restaurants and shops. Wolt promoted it with a large brand campaign in 2025 and says the plan typically pays for itself within three orders.

    Why it worked

    A paid membership makes customers order from Wolt first, because they want to get value from the fee they already paid.

    Copy it locally

    Launch a low-cost monthly pass with free delivery above a minimum order and a few partner-funded perks. Price it so a regular customer breaks even in two or three orders, and track whether members order more often.

  4. 04

    Rent the courier fleet to other businesses

    What they did

    In 2022 Wolt launched Wolt Drive in Germany, letting local retailers offer express delivery from their own websites, including through a Shopify integration. The idea was tested in Croatia first.

    Why it worked

    Couriers who were idle between meal peaks got more paid jobs, which helped both courier earnings and Wolt's margins.

    Offer your drivers as a delivery service to pharmacies, florists and shops that sell on their own website or by phone, priced per delivery. Filling afternoon gaps keeps good drivers on your platform and adds revenue without new customers.

Where they are weak

Three gaps you can use against Wolt

Every giant has blind spots. These are the ones a focused local operator can turn into an advantage.

  • Pulling out of markets

    In 2026 its parent DoorDash chose to wind down Wolt in Japan, Uzbekistan and other countries to focus on its strongest markets. Restaurants and customers in a market a global group deprioritizes can lose their main delivery channel at short notice.

  • Restaurant frustration over commissions

    In 2020 Tallinn restaurant owners reported that Wolt and Bolt charged 20 to 30 percent commission and that Wolt would not negotiate, and they organized to push back. Wolt said its fees covered courier pay, support and app development.

  • Courier pay disputes

    In March 2026 Wolt couriers in Cyprus went on strike, saying pay rates kept falling. Wolt disputed how many couriers took part and pointed to a 2024 collective agreement.
