How they won

Bolt Food's four winning moves

What they did, why it worked, and how you can run the same move in one city on a small budget.

  1. 01

Start from an existing customer base

    What they did

Bolt entered food delivery on top of its ride-hailing business, pitching restaurants on access to its 25 million existing users who already trusted the brand. Executives said their ride-hailing operations gave them a head start.

    Why it worked

It skipped the costliest part of a new marketplace, finding customers, because the app and brand were already on people's phones.

    Copy it locally

Launch with an audience you already have: a restaurant group's loyalty list, a taxi or courier company's customers, or a local media following. Import those contacts on day one and offer them a first-order reward.

    Compete on lower delivery fees

    What they did

Bolt promised lower delivery fees than other platforms and gave free delivery during its launch period in Tallinn. It positioned itself as the cheaper option against established players.

    Why it worked

Price-sensitive customers try a new app when the savings are obvious, and a cheap launch quickly built order volume for restaurants.

    Copy it locally

Run free or reduced delivery for a defined launch window, funded partly by restaurant partners who want the volume. Use tight delivery zones so the low fee still covers the driver.

    Groceries in the same app

    What they did

In 2021 Bolt added Bolt Market, its own dark stores selling about 2,000 products with a 15 minute delivery goal, inside the Bolt Food app. Delivery areas were kept within roughly 5 km of each store.

    Why it worked

One app for meals and groceries gave customers more reasons to open it each week, and small delivery radiuses kept deliveries fast.

    Copy it locally

Add a grocery or convenience partner as a store in your marketplace and limit its delivery zone to a few kilometers to keep times short. You do not need your own warehouse to test demand.

    Push beyond restaurants

    What they did

Bolt Food has grown categories outside restaurant meals, such as everyday shopping. In Ghana, these non-restaurant orders grew 154 percent in the first half of 2026.

    Why it worked

Everyday items are bought more often than takeaway, so more categories mean more orders per customer and steadier work for couriers.

    Copy it locally

Recruit pharmacies, bakeries, liquor and pet stores as vendors in your app and give them a simple catalog. Promote them at times when restaurant orders are slow.

Where they are weak

Three gaps you can use against Bolt Food

Every giant has blind spots. These are the ones a focused local operator can turn into an advantage.

  • Exits from markets

Bolt Food closed in South Africa and Nigeria in December 2023 to streamline resources, in markets where Mr D Food and Uber Eats led. A local operator can promise restaurants long-term commitment to one city.

  • Courier pay disputes

In 2022 around 500 Bolt Food couriers in Malta struck over falling bonuses and pay conditions, and Bolt said it would optimize its pricing. Similar protests over pay cuts were reported in Georgia in 2021.

  • High commissions for restaurants

Tallinn restaurant owners reported in 2020 that Bolt and Wolt charged 20 to 30 percent commission depending on the contract, while a smaller local newcomer charged about 5 percent. That gap is room for a local platform with fairer pricing.

  • Delivery zones

For 'Groceries in the same app', limit a grocery or convenience partner's delivery zone to a few kilometers on the map to keep delivery times short.

For 'Push beyond restaurants', organize pharmacies, bakeries, liquor and pet stores into their own categories and highlight them with ribbons when restaurant orders are slow.
