## How Swiggy works

Swiggy earns commissions and advertising fees from restaurants plus delivery and platform fees from customers, and sells its Swiggy One membership. Beyond restaurant food it runs Instamart quick commerce for groceries and household goods, plus out-of-home products such as Dineout table bookings.

Status as of October 2026

From April 1, 2026 Swiggy moved its Instamart quick commerce business into a wholly owned subsidiary, Swiggy Instamart Private Limited, and the Instamart CEO stepped down effective July 28, 2026.

- Swiggy began delivering food in Bangalore in August 2014 and had expanded to Gurgaon and Hyderabad by June 2015, when it raised a USD 16.5 million Series B.

- At the end of March 2026 Instamart ran 1,143 dark stores across 129 cities, and its gross order value grew 68.8% year on year that quarter.

- For the quarter ended June 30, 2026, Swiggy reported revenue of INR 6,812 crore, up 37.3%, and a net loss of INR 791 crore, narrower than a year earlier.

How they won

## Swiggy's four winning moves

What they did, why it worked, and how you can run the same move in one city on a small budget.

1. 01

   ### Own the delivery, not just the listing

   What they did

   At launch Swiggy built its own rider fleet guided by routing software instead of relying on restaurants to deliver. It also dropped minimum order requirements and offered several online payment options, aiming at busy young professionals.

   Why it worked

   Many restaurants had no delivery staff of their own, so Swiggy could add thousands of new options to the menu and control the speed and reliability customers actually felt.

   Copy it locally

   Recruit a small pool of riders and dispatch them from one app so restaurants without drivers can join your marketplace on day one. Start in two or three dense neighborhoods where you can promise a reliable time, and skip minimum order rules early so first orders are easy.

2. 02

   ### A membership that makes delivery feel free

   What they did

   In November 2021 Swiggy launched Swiggy One, bundling unlimited free food delivery, free grocery delivery above a small basket size and extra restaurant discounts for a fixed fee paid upfront for three or twelve months.

   Why it worked

   Removing the delivery fee at checkout pushes members to order more often and makes switching to a rival app less attractive.

   Copy it locally

   Sell a simple monthly pass that waives delivery fees above a minimum basket and adds a few member-only deals from partner restaurants. Fund it with a small vendor contribution and track whether members order more than non-members before scaling it.

3. 03

   ### Ten-minute food from nearby kitchens

   What they did

   Swiggy launched Bolt in October 2024, matching customers only with restaurants within about 2 km and focusing on dishes that are quick to prepare. By May 2025 it covered more than 500 cities and roughly one in ten Swiggy food orders used it.

   Why it worked

   Short distances and fast-prep items cut delivery time without new infrastructure, giving customers a reason to choose the app for impulse orders.

   Copy it locally

   Create an express section that only shows nearby restaurants and items they can hand over in a few minutes, with a tight delivery zone. Promise a realistic fast time for that section only, so the rest of the catalog keeps normal expectations.

4. 04

   ### Grow from meals into groceries

   What they did

   Swiggy added Instamart for quick grocery delivery and scaled it to more than a thousand dark stores. By early 2026 Instamart gross order value was close to the size of the food business and growing much faster.

   Why it worked

   The same customers, app and rider network serve a second, more frequent need, which raises orders per user and spreads fixed costs.

   Copy it locally

   Skip dark stores and partner with two or three local grocers or pharmacies who list their catalog in your app and pack orders themselves. Your existing riders handle delivery, so the new category costs little to test.

Where they are weak

## Three gaps you can use against Swiggy

Every giant has blind spots. These are the ones a focused local operator can turn into an advantage.

- ### Restaurants question exclusivity and price rules

  Reuters reported in November 2024 that an investigation by India's Competition Commission found Swiggy had favored restaurants that listed only with it and that platforms used price parity terms, following a complaint by the restaurant association NRAI. The companies could contest the findings, but the case shows restaurant partners feel constrained by the terms.

- ### Rising fees for customers

  Swiggy raised its per-order platform fee to INR 17.58 in March 2026, reported as the fourth increase in seven months, after fees started at INR 2 in 2023. Those charges sit on top of delivery fees and menu markups, which leaves room for a cheaper local option.

- ### Competing with its own restaurant partners

  In January 2025 the NRAI accused Swiggy of unfair competition over its own quick food app Snacc, alleging it could use platform data to steer demand away from partner restaurants. Restaurants worried about that conflict are open to channels they control.
